Onboarding is everything between a person deciding they want your help and the point where you can give advice. It is a short window, it is mostly administrative, and it is where firms lose clients they had already won.

The reason is simple. A client who has just made a decision is at maximum enthusiasm, and every hour of silence after that spends some of it. Onboarding software is worth buying only to the extent it shortens that window.

What the window actually contains

Six things have to happen before advice can be given properly.

The client has to be identified and verified for anti-money-laundering purposes. You have to disclose who you are, what you charge and the scope of your service. The client has to agree to that. You need consent to hold and use their data, and often to make a credit search. You need the fact find completed to a standard that supports advice. And you need enough income and expenditure evidence to know the case is real.

Firms differ enormously in how long that takes. Two working days is achievable. Three weeks is common. The difference is almost never the client's willingness.

Sequencing beats speed

The instinct is to send everything at once. A single email containing terms of business, a privacy notice, an identity request, a fact find link and a document list has a low completion rate, because it looks like homework.

A better sequence front-loads the things that require least effort and most obviously benefit the client.

First contact: confirm the appointment, send terms and the fee position, and ask for identity verification only. Identity checks through a phone-based process take a client a few minutes and produce a visible sense of progress.

Immediately after the fact-find conversation: send the document list, tailored to what you now know about them, with an expected timescale.

Third: the credit and affordability steps once the direction of the case is clear.

Splitting it this way does not add elapsed time. It adds completion.

Where identity verification software helps

Electronic identity and AML checks have become routine, and for straightforward UK residents with a credit footprint they are quick and reliable.

Where they struggle is the population brokers see disproportionately often: recent arrivals to the UK, people who have moved three times in two years, clients with thin credit files, and those without a passport or driving licence. Every electronic check has a manual fallback and the quality of that fallback is what you should evaluate.

Ask a supplier what proportion of checks fail to complete electronically and what the process is when they do. Ask how the result is recorded and whether the evidence is exportable, because the record is the point.

Verify current coverage and pricing with the provider, as both change.

Fact finds that clients complete

Digital fact finds sound like an obvious win and often are not, because a long online form abandoned halfway is worse than a phone conversation.

The pattern that works is a short digital pre-fact-find covering the factual, boring material — names, dates of birth, addresses, employment, existing borrowing — followed by an adviser conversation covering objectives, circumstances, plans and anything that needs judgement.

That split respects what each medium is good at. Clients are content to type their address history. They are not content to type their attitude to risk into a form.

Watch abandonment rates if your system reports them. A form where a third of clients stop at the same question has a badly worded question, not lazy clients.

Consent and disclosure, recorded properly

Under Consumer Duty a firm is expected to be able to show that clients understood what they were getting, not merely that a document was sent.

Practically, that means capturing when a disclosure document was opened and acknowledged, keeping the version of the document the client actually saw, and holding a record of what the client was told about fees before any fee was charged.

Systems vary in whether they version documents. A firm that updates its terms of business and cannot later produce the version a particular client accepted has a gap. Ask about this specifically.

Consent for data use should be recorded separately from acceptance of terms, and it needs to be revocable. A client asking you to stop contacting them should be actionable in one place, not chased through four systems.

Handover into advice

The end of onboarding is a handover, even in a one-person firm, because the mode of work changes.

Define what "onboarding complete" means for your firm — typically identity verified, terms accepted, fact find complete, core documents received — and make it a single visible state. Cases that sit in this state for weeks are the ones to review, because they are usually either dead or blocked by something nobody has named.

What to measure

Time from first contact to onboarding complete, measured in working days and tracked as an average and a worst case. The worst case is the more interesting number.

Drop-off rate between enquiry and onboarding complete. Most firms have never calculated this and are unpleasantly surprised.

And the count of onboarding items you had to ask for twice. That number tells you whether your requests are clear, and it is the easiest thing on this list to improve without spending anything.

Buying advice, briefly

Most UK broker platforms include onboarding components — digital fact finds, document requests, identity integrations, portal invitations. Standalone identity providers also integrate with several of them.

Prefer whatever keeps the evidence in the same place as the case. A fast onboarding tool that leaves your AML records in a separate portal has moved the problem rather than solved it.
